Suggestions for gettin transom out

So I got a bunch of the deck out along with the bench at the stern of the boat which allowed me better access to the front side of the transom. I drilled some more test holes and the results were not good. Before I had drilled some holes and got dry solid wood, but about 2 inches lower and the wood is wet but not rotted yet. About another 2 inches lower and the wood is black wet and rotten. So, the transom is coming out. I already went ahead and pulled the outboard and have the top cap pulled.

I have searched the archives for ideas, but there are just too many postings about totally rotten transoms that can be pulled out by hand. Since the majority of my transom is solid, it is really stuck well to the hull, not rotten wood pulp like the other posts I have found. The good news is that because of the design of the boat, the transom is only about 2 feet square. Does anyone have any suggestions as to how to separate this mostly solid transom from the hull??

I used a small crow bar and a hammer for the parts that would not come out but like most others on the forums, my transom was basicly powder. I used a shop vac to suck in 50% of the transom 40% by hand & 10% crow bar & hammer.

3/4 of my transom was gone... sheets of wet paper that could be removed by hand. For some reason the upper right hand corner was surprisingly dry and very well bonded to the gelcoat. Persistance is the key. Get some crow bars, get some old chisels, grab a couple of long screwdrivers and tap them with hammers. It'll eventually chunk out.

Another idea is to get a roto-zip and set the depth so it won't penetrate the outer layer of glass and gelcoat. Make vertical slices up and down and chisel out the smaller pieces.

Here are some pics.

This one shows the stern and the transom. There are 2 boxes filled with foam. the inside edge of the boxes aligns with the stringers and the load path for the transom obviously goes through the sides of the boxes and into the stringers. The boxes will be getting replaced too.

This one shows the stern of the boat and how it curves. The only part that is flat on the back of the boat is the area where the transom is.
