So I got a bunch of the deck out along with the bench at the stern of the boat which allowed me better access to the front side of the transom. I drilled some more test holes and the results were not good. Before I had drilled some holes and got dry solid wood, but about 2 inches lower and the wood is wet but not rotted yet. About another 2 inches lower and the wood is black wet and rotten. So, the transom is coming out. I already went ahead and pulled the outboard and have the top cap pulled.
I have searched the archives for ideas, but there are just too many postings about totally rotten transoms that can be pulled out by hand. Since the majority of my transom is solid, it is really stuck well to the hull, not rotten wood pulp like the other posts I have found. The good news is that because of the design of the boat, the transom is only about 2 feet square. Does anyone have any suggestions as to how to separate this mostly solid transom from the hull??
