tilt and trim Johnson 50HP 2000

Ok so the tilt/trim was leaking last year out of the piston top, so I replaced the seals in the cap, and put it back on the boat filled the unit, and worked it up and down to remove air- worked fine, hooked it back up to the motor went straight to the bottom...HMMM must be a up or down release, so I replaced the up and down seals, and put in new release valves and springs ( the pieces under the 2 screw caps) worked the motor up and down ,hooked it back up to the motor, took motor off the lock perch ( has motor in UP position) drops like a rock, pump tries to lift it but wont....All I wanted was to get it to quit leaking from the cap. Ive checked the release bypass,manual valve, it is fine, I just am over looking something...BUT WHAT????

wow I thought I was having problems, well what I have done was I HALF BAKED it to begin with. It was leaking out of the top so I just replaced the seals on the piston side, and it worked BUT when I hooked it back up, the leak from the piston was gone, I Put it in place and ran the cylinder up and down and it seemed to work fine- BUT ONCE THE WEIGHT of the motor was placed on the piston (ran the pin through the unit) it dropped like a rock. SOOOO must be in the bypasses- so I bought 2 new bypass pins, and replaced the orings around the seats, took the manual bypass valve OUT of the unit and replaced the orings, PUT it back together whawhaaaa, dropped like a rock once hooked up. Soooooo I took it back off (UGHHHHH) and took the pump assembly apart and replaced the orings there- thats where Im at. OTHER than the 2 seals in the top of the piston leaking I seen NOTHING that would cause this...all the other orings in the assembly looked OK (not torn or broke) but replaced them anyways. I have it on the bench now ready to put back together,I seen NOTHING that would cause a bleed off like this, AIR in the fluid= wouldnt think so, I bleed the unit both times and it seemed to work fine- the second time I let it rest overnight then bleed it again before I hooked it up. AM I A HACK?? Starting to feel like one- worked as a mechanic for 37 years, so not world class- BUT usually not like this (lol). THE ONLY thing I havent done is remove the upper allen and lower allen on the pump galley that allows for the oil to make the piston go up and down (a allen is at the underside and on top between the pump side and the ram side) the allens wer Totally locked down and broke 2 allen sockets trying to remove them. HELP- man overboard,
