You might kiss the threads of the head bolts with Sealer 1000 or equivalent to prevent them from "freezing" next time you want to take them out.

Yes there is no need to drain the gear oil when replacing the water pump.

A couple of other things - if you have never replaced the thermostats it might be a good time to do that.

And while you have the heads off you might as well replace the (can't for the life of me remember the name - loosing them brain cells!) diverter hoses that are in the water passages right along side of the cylinder sleve (they look like 1/4" black rubber fuel hose) if they have never been replaced.

I checked the temp of the water coming out of the outlet, seemed cool even after runing the motor while. lake water was about 68 (little nippy for that early morning ski). should it be warm?

my manual stated that they fail open. would this also hurt performance to run cold?

referring to the tilt/trim prob, if you'll watch ebay...ecspecially now that the off season is upon us you can find a tilt/trim setup off a non-running outboard for a very resonable price...sometimes the trim motor doesn't work or the seals are gone and you can get them really cheap and you seem pretty mech-savvy so you souldn't have any trouble..thats the route I would go...not to mention the added adjustability on plane.

The tell-tale is inline prior to the t-stats. It probably won't heat up much at all prior to dumping out.

If the thermostats are stuck open, the engine will run cold. This will reduce economy, is not good for long ring/piston life, and may smoke more than normal. I'd follow solittle's advice and replace both stats. The heads should heat up to 140-150, at idle under normal operation. It will run cooler when at speed and the pressure relief valves open.. Actual water temp will also have an effect on the block temps.
