Pics will help. I'm going to move this to Restoration where you'll get the best help. Welcome to iboats.

Re: 1981 grady transom rot need help

Below is a link on a total transom rebuild I recently completed on my 1984 22' Grady Seafarer. I did all of the rebuild from the inside of boat, cutting, removing, and reinstalling section of cockpit flooring to provide interior access to transom area.
The first three pages on link regard steps on actual transom rebuild, and the other three or four are more about twin engine mounting, rigging, etc.. I am presently finishing twin fuel lines from tank and wiring.
If I can help you with your project any, feel free to PM me any questions.
Mike

Gonna need a hoist, lift engine onto a dolly and roll it out of the way if possible, otherwise yank it out.

The rest is the same as verowing did and I would opt for that less intrusive route myself.
Use the old transom as a template.
Grady has a great owners website too with lots of projects going on there, google it.
