spigot with the OMC

Inherited a 1989 Avanti 16 footer with a 4.3 OMC and a Corbra Sterndrive. It sat for 2 years before I got it. I ran it once to see how it did and realized that it needed an overhaul and tuneup. The lower unit was full of water and milky oil and the engine missed constantly. I tuned up the engine and it purrs like akitten. I changed the seals on the lower unit and filled with new oil. Took it back out and it ran great. I thought I would check everything again and had more water in the Lower Unit. I re-did seals and all seemed well after running it a few times.
Then the other day, going down the river, it kept pulling to port everytime I accelerated. I suspected the U-Joint but before I could get back to the ramp something gave. I lost all propulsion and briefly heard a grinding. I thought it was coming from the upper unit. It won't go into gear at all now and the upper unit drive shaft is real hard to turn. THe lower unit has a soft grind in it but feels ok (a little loose). Any ideas???
